Part II: The Perception Engine
A five-layer diagnostic lens for any problem
Layer 1: Stated Goal — What does the organization say it's trying to achieve?
Layer 2: Actual Incentives — What behaviors get rewarded? Who benefits from dysfunction?
Layer 3: Minimum Structural Change — The smallest redesign to close the Layer 1–2 gap
The gap between Layer 1 and Layer 2 is where all predictable failure lives.
The Perception Engine (cont.)
Layer 4: Resistance Map — Every system has beneficiaries of dysfunction. Name them. Design around their resistance, not through it.
Layer 5: Path of Least Resistance — Not "how do we force the right thing" but "how do we make the right thing easier?"
This five-layer engine is the system's core intellectual product.
Everything else is a delivery mechanism for this lens.

⚠️ The trap: Consumable + Linear expand to fill all time because they feel productive.
Part IV: Ideation Protocol
The problem is never idea scarcity — it is idea filtration
Stage 1: Capture — Record in one sentence: [WHAT] → [FOR WHOM] → [SO THAT]
No evaluation. No planning. Just capture.
Stage 2: Cool-Down (72 Hours) — Do not act on any new idea for 72 hours. This breaks the urgency-to-overcommitment loop.
If an idea still excites you after 72 hours → it earns the right to be filtered.

Part VII: The Rumination Protocol
When your brain won't stop replaying events
- 1. Label it — "This is post-event processing, not objective reality."
- 2. Time-box it — 30 minutes = processing. After that = rumination. Change environment.
- 3. Values Test — Did I violate my own principles? If no → their behavior, not yours.
- 4. Asymmetry Rule — You remember 100%. They remember ~5%.
- 5. Redirect to Q2 — Build something. 30 minutes of building resets the state.
The Overwhelm Protocol
When everything feels like too much
1. Freeze — All new commitments frozen for 7 days
2. Audit — Check quadrant balance immediately
3. Identify Q4 bloat — Delay, delegate, or drop
4. Restore Q3 — Block 2 hours within 24 hours for rest
5. Name the real trigger — Is it volume or an emotional event?
Overwhelm is almost always a Q4 bloat + Q3 deficit problem.
